As a Used Car Dealer in 2019 finding better ways to source your inventory is mandatory! Where should you be getting your inventory from and should you be getting 100% of your inventory from the auction?

I just had a used car dealer email me this when I asked why she was leaving the business:

I was losing too much money every month. Even though I was an online dealer, I still had to pay for an office location that was approved by DMV. It is a great concept, but I basically did not sell enough cars to pay any bills. In fact, I lost money or broke even on every car I got at auction.

I used Next Gear Capital for flooring, and I am still dealing with the last car that I couldn't sell. I ended up having to pay another dealer to take it off my hands, and Next Gear is not being very helpful in getting the car closed out. I was usually outbid at auctions on the cars I wanted. I also specialized in electric vehicles, because that is what I know and where my passion is, but the market is a lot smaller for them (which I knew beforehand). It is a very difficult business to get started in and not a lot of other established independent dealers willing to share information.

I had 2 super interesting meetings this week with online educators & wanted to share those stories with my friends out there. Both online schools were sort of 1st in their industry or one of the 1st in the industry. And you guessed it, both had very large market shares at one time. Then over time, those market shares started to vanish and its sort of an interesting, although sad story. One of them is very close to this exact space, which is the California used car dealer industry. The other is in the California online education schooling system as well but not relevant to car dealerships.

Both small business owners had nearly identical input which was to say that 7 to 10 years ago, they were on top of the world and had years of success under their belt. They had built strong businesses and over time things just started changing slowly. Marketing changed! The universe started to expand in the online education industry.

Now I’m speaking to the car dealer school, there hasn't been a whole lot of difference in terms of how many dealers there are now vs. how many dealers there were 10 years ago. Let's say it’s roughly 10,000 then and now. So, their decrease wasn't because the universe of potential clients had shrunk, it’s just that their competitors had become that much more aggressive. Had started spending money and time in areas that they were not. And in time, the new digital age passing them by a bit.

By the way, we were victims of this also! Not victims in the sense of somebody is out to get us, although our competition is always trying to steal our customers. But more so that we were victims of ourselves and of our own stubbornness in trying to avoid changing. Sometimes just learning 1 new concept can be overwhelming, much less an entirely new method of marketing your business!

Today your numbers are slipping, tomorrow it slips a bit more. Then you get busy, lose sight, and things have gotten much worse by the time you get back to reviewing it again. Before you know it, you are sliding down that pole and it's really tough once you get grease on your hands to recover. Once you get up to a certain spot and start slowly but surely sliding down, it seems like only a miracle can save you. That's the story here and if anybody out there has had a similar experience then you know exactly what I’m talking about.

I have seen it over the years, whether the used car dealer was a wholesaler with an auto broker endorsement and they were just banging. They had created relationships with some dealers that were getting some great vehicles that they were able to turn around. They were able to pinch themselves in the middle of some fantastic sales transactions and quite a few of them. Some used to do some great SEO work and, both online educators had mentioned that they're at their websites at 1 time were great strengths.

If you remember from a couple of podcast episodes ago, we talked about the SWOT analysis. Well in their SWOT analysis a few years ago, their websites were in the strengths category. At this point, their websites are weaknesses. Even more egregious is that not only have their websites migrated from a strength to a weakness category, but they don't know how to get them back on track. 

It's an extremely interesting problem because it's something that everybody who saw success 5+ years ago and has slowly seen that the decline knows exactly what I'm talking about! I would say it's probably even 60% you guys out of there at least. If you know any dealers that are in this position tell them no they should be interested in this Podcast just because and let them stumble on the info. But I know this really hits you guy square between the eyes, which is the only reason I want to put some content out there on it.

Right now, it’s Sunday at 6:38pm, I should be doing something else but this really got to me. One of these meetings was in the middle of the week and 1 of them I had yesterday. The meeting yesterday lasted 8 hours! If any of you have been in an 8-hour meeting anytime recently then you know that it can be taxing, especially if you are talking 60% of the time.

But anyway to make a long story shorter, stop lying to yourself.

Dealer Branded Email is a must in 2018. What does that mean? Stop sending your email through your AOL, YAHOO, GMAIL, or HOTMAIL. Your auto sales are going to increase once you start caring about your brand.

Do you have a stunning logo and professionally designed business cards? This is also a super affordable fix if the answer is no. At least half of you dealers out there are still running around without either and confused why no one wants to buy a car from you.

Change your cheap thinking and it will allow you to honestly assess you dealer brand, even in 2018! Remember to bet on yourself and that we are less than 18 months away from 2020!

Auction fees, DMV fees, interest to your flooring company, dealer insurance, etc. This is why the used car dealer has to be super click in 2018 and be clicking on all cylinders in order to really compete in today's aggressive business climate.

That still doesn't mention the competitors that are coming for your business EVERY DAY! In 2018, you are not only battling curbstoners (dealers without a license), other used car dealers, peer-to-peer sellers, but also new car dealers.

For this reason, you need every advantage you can get and taking in useful data and educating yourself (and your staff will be your key). A common saying in the business world is the company with the most data wins. I would add the caveat of needing to know what to do with all that data is even more useful than all the information in the world.

Then Mike dives right into our most successful video and podcast episode to this point. It just so happened to be on the same exact subject which was the SWOT analysis. For this reason, Mike decided in real time to cut a part 2 of the SWOT Analysis because the audiences seem to appreciate this particular content. So expect a much deeper dive into how to analyze, leverage, and improve on your strengths, weaknesses, opportunities, and threats.

I also run down some of the best in the business at delivering high-quality content and make it super compelling also. Here are the folks I have learned the most from in 2018: Gary Vee, Billy Jean, Sunny Lenarduzzi, Roberto Blake, and Marie Forleo (even though a bit less).

I even discuss the minor differences I see in the content between Neil Patel (founder of KissMetrics), Brain Dean (the founder of Backlinko), and someone like Ruan Marinho (founder of Develomark). I make no claims of the services that they render, my only assessment here is of their video content.

Here we unravel one of the most simple yet critical cornerstones of sales and it's connect-ability. How easy is it for someone to relate to you. If they can relate to you as a person, they are more likely to trust you in the product or service that you are selling. This may be one of your most important weapons in fighting off those you are competing with as a used car dealer in 2018. Leverage this skill for everything it's worth and then some!

Also keep an eye out for the YCDB Forum, another great recourse to give your feedback and create more relationships with used auto dealers on sides of the state. I always thought that it could be super useful for a busy retail dealer in Los Angeles or San Jose to have great connections with dealers out in Selma, Visalia, or Madera, or Tracy. These are great towns that have to operate on a lower profit margin in general so they typically will be buying vehicles at a lower purchase price than you out at the Bay Cities Manheim Auction or at CADE down in Anaheim.

Sales pedigree for used car dealers is probably as close to best in class in California and in 2018. This is something I love but there is also the other side which is the old outdated sales mechanics.

Another thing to love and hate about the used car dealer industry is the organization and disorganization. Dealer Management Software is typically how the organized dealers are actually able to analyze and keep their information categorized in a way that is helpful to them for years to come. Then there are my other scatter-brain dealers that are very disorganized and their results reflect it.

As usual, Mike gives a shout out to someone who has made a difference in his life or business career. In this episode, he salutes Jeff Kenny and gives some quick thoughts on the individual that only a few of us know as "El Jefe"!

Tim Fleming, an analyst at Kelley Blue Book, said many of the deals will be on leased vehicles as thousands of cars are returned as leases expire.

In Orange County, sales teams were gearing up to hit milestones going into the holiday weekend.

Scott Wade, general manager of David Wilson’s Villa Ford in Orange, said his dealership was offering an extra $1,000 in trade-in assistance and clearance rebates of up to $10,000. The dealership, he said, wants to see a 10 percent growth in sales over last year’s holiday weekend.

“We feel that we’re better equipped this year, better staffed and we have better inventory,” Wade said. “There’s a lot of pent-up demand we feel like we can tap into.”

K.C. Heidler, OCADA’s president and owner of Carmenita Ford in Santa Fe Springs, said “sales are down and inventories are starting to build up,” leading to bigger incentives.

Tips for buyers

To make the most of car-buying, Montoya suggests doing research and test drives beforehand. All you’ll have to do when things are crowded over the weekend, then, is sign the papers.

“You don’t want to arrive there and start the process from the beginning. You won’t get the same level of care and attention you would on a regular day,” he said.

Wade said the holiday weekend would be incredibly busy. To keep customers happy, Villa Ford will have food and entertainment for people waiting to buy a car.

He suggested customers make an appointment ahead of time to avoid waiting for help on the lot.

Another pro tip? Line up financing before going to the dealer.

Buyers may also want to keep in mind, Montoya said, that many of the deals expand beyond Labor Day. When they do, you can go later and avoid the crowds.

Certified pre-owned vehicles won’t have as many incentives, but may have promotional interest rates, Montoya said.

If now’s not the time, Montoya said some deals might be better at the end of the year, but the supply would be much slimmer.

Auto sales slump

Year-to-date, vehicle sales in Southern California declined 2.3 percent through June according to the California New Car Dealers Association. Car sales have decreased 11.7 percent in the period while light truck sales are up 10.1 percent.

Light trucks sales have seen an insurgence due to more construction in the region and low gas prices.

In Los Angeles and Orange Counties sales overall decreased 3.3 percent, according to the CNCDA.

Auto highlights

In the state, the bestselling car was the Honda Civic. The best selling mid-size car was the Honda Accord and the best selling compact/mid-size pickup was the Toyota Tacoma.

In July, auto sales in Orange County were down 6.4 percent compared with the same month in 2016, according to OCADA. 

Sackrison said the year in auto sales for Orange County would likely end with a 3 percent to 4 percent slump compared with last year.

Perspective, though, is key.

“Sales are still quite high,” Fleming at KBB said. “When you compare it to years past, sales are still at a strong pace, just not at record levels. It could have an impact on deals, especially with dealers where inventory has stocked up. That’s never a good thing. You don’t want cars sitting on the lot for a long time. That’s where more of the deals can be found and why its a good time to buy those 2017 models that are being phased out. The ones sitting on the lots longer have the most flexibility (with price).”

Opportunity costs are important to understand if you are a used car dealer in 2018. Actually every small business owner and even regular person needs to be mindful of how opportunity costs need to be calculated.

For instance, let's look at 2 specific scenarios.

Used Car Dealer Scenario #1:

Your monthly inventory budget is $20,000.

You spend 100% of your monthly inventory budget purchasing vehicles that will net you a 10% return on your investment.

Your total net profit at 10% is $2,000 which is not bad.

------------------------------------------------------------------------

Used Car Dealer Scenario #2:

Your monthly inventory budget is the same $20,000.

You spend 100% of your monthly inventory budget purchasing vehicles that will net you a 12.5% return on your investment.

Your total net profit at 12.5% is $2,500, which adds up to another $6,000 in net profit per year.

While this difference isn't going to set the world on fire, this comparison is meant to illustrate the concept of opportunity costs. In this specific case, the opportunity cost to this used car dealer is 2.5% by buying inventory with a 10% net profit margin vs. inventory with an average 12.5% margin.

As most of you may have noticed, I took the last 10 weeks off of podcasting. This was done for several reasons:

  1. I was getting really behind in my core business, which is writing surety bond for car dealers. Since service is my #1 priority to my clients, I really wanted to make sure that I prioritized and made decisions that were the best for the longevity of the core business.
  2. I really had to dissect which of my efforts were working most efficiently. While making Youtube video content and podcast material may seem very similar on the surface, there are investments of time and money that go into both. 
  3. In addition to our podcast and Youtube Video content, we also launched our Pinterest and Instagram accounts to maximize our reach.

All these marketing platforms are competing for my time and attention but only some provide a good return of consumers for my content. Drum roll please!....

And the winner of the audio content platform that we will focus on in 2019 is this very podcasting platform! Here was the results of one of my tests that put me over the top on my decision.

Our Podcast has been downloaded about double the number of times that our Youtube channel has been watched over the past 10 weeks of inactivity. This tells me that Youtube needs more attention to stay relevant, which at the peak times of my core business may not always be possible.

So now what? I have decided to bring a dynamic twist to the Your Car Dealer Podcast to give my audience some more great info to my small to medium sized business owners out there. Starting and then running a business is difficult in 2018 and 2019!

We are going to give you all the good info that no one is teaching in school and no one is giving out without paying for it.

This episode featured Chas Dre, the owner of Mindset of a Champion. Chas Dre did a great job of laying out step 1 to analyzing any business. It actually starts with the owner performing the analysis on themselves.

This is a unique concept since everyone wants you to dive head first into your business, production, and production capabilities. 

The 3 lists that we talk about developing is a list of:

  1. what you want (or your goals).
  2. what you are willing to do to achieve those goals; and
  3. what you are capable of doing.

The last 2 lists were the most profound to me since no one mentions needed to identify what you are willing to do to support your goals. 

Another concept not discussed, is about your potential on getting that down on paper. Since your potential is only limited to outlook on what you can accomplish if you get yourself in the right frame of mind, your list could be really know no boundaries if you are thinking about this the right way.
